🟥 Sort

Identify what is required to perform the work safely and correctly. Remove obsolete, duplicate, damaged, expired, unidentified or rarely used items from the immediate workplace.

  • Set clear retention criteria.
  • Use red tags for uncertain items.
  • Quarantine before disposal where ownership or configuration is unclear.
  • Control obsolete drawings, tooling and chemicals.

Many organisations add a sixth “S” for Safety. Safety should already be embedded across every pillar: safe disposal, ergonomic arrangement, hazard identification during cleaning, controlled visual standards and disciplined adherence.

Rule: Never improve appearance at the expense of guarding, emergency access, ventilation, chemical segregation or statutory controls.

Implementation Principles

Start with the actual work

Observe the workplace, product flow, information flow, cleaning burden, operator motion, abnormal conditions and causes of delay. Do not impose a generic layout without involving those who perform the work.

Use risk-based priorities

Address safety, product integrity, contamination, configuration control, emergency access and quality escapes before cosmetic improvements.

Fix causes, not only symptoms

Repeated dirt, clutter or missing tools often indicate deeper causes such as leakage, poor replenishment, inadequate storage capacity, unclear ownership or unsuitable process design.

Make standards visual

A useful standard can be understood at the point of work. Combine concise instructions with photographs, limits, labels, status indicators and clear reaction requirements.

Standards and Management-System Alignment

5S supports compliance but is not itself an ISO certification standard.
Important: Standards generally do not mandate “5S” by name. The method can provide practical evidence for controlled infrastructure, suitable work environments, operational control, risk reduction, competence, documented information, monitoring and continual improvement. Always use the edition and customer requirements applicable to your organisation.

Aerospace and Special-Process Considerations

Foreign object damage

Control loose items, consumables, tooling and personal items. Use defined counts, closed containers, clean-as-you-go rules and escalation for missing items.

Material and chemical status

Identify material, batch, shelf life, approval status, storage conditions and quarantine disposition. Separate incompatible chemicals and prevent unapproved substitution.

Contamination control

Define cleanliness zones, dedicated tools, clean/dirty flow, controlled wipes and inspection points. Avoid creating cross-contamination through shared storage.

Calibration and tooling

Store equipment to prevent damage, make calibration status visible, segregate rejected items and control issue/return where loss could create product risk.

Documentation

Remove superseded documents and provide controlled access to current instructions, drawings, specifications and acceptance criteria at the point of use.

Human factors

Design layouts and controls to reduce reliance on memory, minimise awkward motion, distinguish similar items and make incorrect conditions difficult to overlook.
